Episode 170: How AI and Human Empathy Can Redefine the Manager Experience with Katherine “KVJ” von Jan
In a world where AI headlines often focus on replacement and risk, The Future of Teamwork Podcast takes a different lens — how technology can actually make work more human. In this conversation, host Dane Groeneveld welcomes Katherine von Jan (KVJ), co-founder and CEO of Tough Day, to discuss how artificial intelligence can help managers lead better, build psychological safety, and create space for more meaningful work.
Drawing on her experience as a former Chief Strategy Officer at Salesforce and longtime innovation leader, KVJ shares the origin story of Tough Day — a company using AI to empower, not replace, people in the moments that matter most.
From Leadership Lessons to AI Innovation
KVJ’s journey to launching Tough Day began decades ago, long before AI entered the conversation. Her early career — from anthropology student to innovation executive — was rooted in understanding human behavior, leadership, and power dynamics.
At Salesforce, her team launched the Warm Line, a call center designed to give employees confidential support from seasoned experts. The results were remarkable: higher engagement, improved retention, and better performance. Yet scaling it proved nearly impossible. “You can’t hire enough unicorns,” KVJ notes. “There aren’t enough people with the mix of empathy, HR, legal, and leadership experience to handle those calls at scale.”
That realization set the stage for Tough Day — and the creation of Tuffy, an AI-powered workplace companion designed to help managers and employees navigate tough conversations, workplace stress, and performance challenges safely and confidentially.
When AI Becomes a Safe Space
One of KVJ’s most powerful insights centers on psychological safety. “People are often more honest with AI,” she says. “There’s no shame or judgment.” Unlike human conversations that can feel risky or politically charged, Tuffy offers an environment where people can reflect openly — on their stress, their team dynamics, or their mistakes — and receive guidance without fear of repercussions.
Using a blend of machine learning, neuroscience, and behavioral science, Tuffy acts as a coach, therapist, and consultant in one — guiding users through conversations, policy questions, and interpersonal challenges in real time.
Learning Through Reflection, Not Lectures
Traditional management training often fails because it removes learning from the context of real work. KVJ’s approach flips that model. “You learn best when you’re actually doing the work,” she explains. “Tuffy helps people learn by doing — by preparing for the real conversations and then reflecting on what happened.”
The Emotional Layer of the Tech Stack
KVJ describes Tuffy as “the emotional and behavioral layer of your tech stack.” Just as Slack or project management tools organize work, Tuffy organizes emotion — helping people recognize patterns, manage triggers, and respond to conflict with awareness instead of reaction.
“Tuffy can notice patterns in how you show up,” she explains. “It might say, ‘You seem to feel this way every time deadlines shift — want to explore that?’ That’s the power of reflection at scale.”
For leaders, that reflection translates into clarity and calm. Teams using Tuffy report smoother collaboration, fewer emotional bottlenecks, and even improved relationships. “When you fix the work messiness,” KVJ says, “people start enjoying each other again.”
Agency, Not Automation
Despite working at the cutting edge of AI, KVJ is clear about one thing: Tuffy is not here to replace human leadership. “Our design principle is agency,” she emphasizes. “We’re not trying to do the work for you. We’re helping you do your best work.”
That means building systems where employees own their data, control their growth, and can use AI to prepare — not to hide. “It’s about human augmentation, not automation,” she adds. “When AI supports human agency, it becomes a force for good.”
A New Model for Leadership Development
Traditionally, leadership coaching and development have been reserved for the top 10% of high potentials. With Tuffy, KVJ is changing that equation. “We’re bringing development to everyone — every team member can learn to lead themselves.”
This democratization of coaching empowers employees to self-manage, solve problems, and show up with confidence — creating what KVJ calls the “Avengers Model” of work: a team of diverse individuals, each with unique superpowers, working together toward a shared mission.
